How to monetize a digital product without banners
A practical guide to revenue models for SaaS, AI apps, and games — and when a single sponsored line beats display, IAP, or a paywall.
If you ship a SaaS tool, an AI app, a game, or a utility, you already know the trap: users hate banners, subscriptions cap distribution, and “we’ll add ads later” usually means never. This is a field guide to the models that actually show up in 2026 — and when a sponsored line inside the product is the honest path.
The models on the table
Most digital products mix one or more of these:

Five of those either charge the user or rent someone else’s chat surface. Text ads are the open-web pattern — AdSense’s job — applied to product UI instead of article pages.
Why display keeps losing inside products
Display still prints money on the open web and in casual games. Inside a focused tool it fails for boring reasons:
- Creatives cost more than the learning budget on a small campaign.
- SDKs pull in mediation stacks the app did not want.
- The unit fights typography. Designers veto it. Growth adds it anyway. Users churn.
- CAC on the advertiser side keeps climbing because everyone bought the same feed.
ChatGPT Ads proved that conversational surfaces can clear high CPMs — reported around $60 with a large minimum. That is validation of intent next to language, not a reason to paste a leaderboard into your settings screen. Independents need a format that fits their chrome. When a text unit is the right model
You are a fit if most of these are true:
- You have recurring screens that are already copy: empty states, tips, pauses, sidebars.
- You can label Sponsored without destroying trust.
- You want the product to stay free (or freemium) for distribution.
- You will not staff a design studio for every A/B.
- You can live with an empty unit when no campaigns are live — the estimate-text-ad-revenue skill includes a conservative case.
You are a poor fit if the only surface is a 40ms splash, or if a regulator forbids any commercial message next to the workflow (some health and kids contexts). Do not force it.
A working setup
- Create a publisher org and a placement for one moment — not five.
- Score that moment (native fit, interruption, disclosure). Ship only if it clears ~70.
- Paste the hosted snippet, React unit, or
@siyaqi/react-nativehook. - If no campaigns are live, the unit stays empty. The serve call may return
404 No eligible creatives— the snippet is still installed. - Watch earnings in the publisher portal. Share is set per campaign and shown when a campaign is live.
Advertisers fund a wallet (Free plan to start, then pay-as-you-go). AI credits draft variants. No $250K floor.
What “good” looks like
A good unit is indistinguishable from a product hint until the disclosure. A bad unit is a second primary button, a fake system notification, or a stack of three offers. If you would not let a PM ship that string as onboarding copy, do not ship it as an ad.
Revenue will track sessions × fill × text eCPM × publisher share — not display CPMs from a news site. Run the estimator skill with your real DAU before you promise the board a second AdMob.

Pick one empty state this week. Write the caption you would show with zero ads. Then ask whether a sponsored line could sit beside it without lying. If yes, that is inventory.
